Fair points. I don't have a user report or an issue for this, only my own reading of the code path for ephemeral KubernetesExecutor pods. You're also right about the second clone path: it misses the bare-clone retry and backoff added in #73878, so a just-issued GitHub App token being rejected would be mistaken for the server refusing an unadvertised SHA and silently fall back to the full clone. Closing this. If someone hits it on Kubernetes with a large repository, I'll open an issue with measurements first.
