I think that it might be difficult to engineer. I might have seen
something, but I don't know how good it would be.

Typically ATCs have a through-shaft actuator of some sort. It is
difficult to see how that could be implemented with an ER20 collet
spindle.

Is swapping the spindle to an ATC version a possibility?

There is a system here that uses a modified router. (looks to have a
pin running down the middle of the router shaft)

I can imagine it might be possible to come up with a system that
simply screws into an ER20 collet and offers a different interface,
but it would be a challenge.
