Takes a few seconds for the gauge to come up on all my cars with gauges. Replace the o-rings, they are very likely rock hard. I've done mine twice now in 100,000 miles. You can check the tappets next time you have the valve cover off -- if you can collapse them by hand with a screwdriver (pushing straight down beside the cam loe) they are shot.
