Was this a new installation? If so ... are you sure that all sub-dirs (even empty ones) were installed ? X-mail needs some dirs to lock mailboxes and stuff. These come in as empty directories and some unzippers tend to skip emty directories. might be a hint .. i'm not sure if this error has something to do with it.
