I think I figured it out.

Either by default, or because I added
"console=ttya,ttya-mode='115200,8,n,1,-'" to the grub config when I
booted from the text install media, the Installer configured
/boot/solaris/bootenv.rc with 'console=ttya'.

Unfortunately it ignored my "ttya-mode='115200,8,n,1,-'" and left the
bootenv.rc with "ttya-mode='9600,8,n,1,-'".

So even when I didn't change anything after the install completed, and
didn't edit the grub menu on boot, the kernel was using the serial
console, only at the wrong speed. In the past that used to put gibberish
out on my terminal, but this time I got nothing, so I didn't think this
was it till I tried reconfiguring the NTS for 9600 today.

So I have a successful test-install guys. Thanks for all the help!

I might suggest that if you're installing the console as ttya because
that's how I booted the CD, you really probably should update the
ttya-mode in the bootenv.rc to match how the CD booted also.
