Hmm. You might have the problem I initially had with my SB Live. Are you certain that your speakers are plugged into the /front/ channel output? There's a switch which used to be labelled "ADC/DAC Loopback" which seemed to toggle which one was used, and when I had it set wrongly I only got sound at a fixed volume from the rear channel. If it's not this, please post your /etc/asound.state file and we'll see if there's anything obviously weird.
