At one time I saw images of the Shopbot tool change system. It was basically a tool tray/holder down one side/end and the spindle drives and changes it with help of the gantry, rather than the tool changer moving. It is similar to http://www.cadcamcadcam.com/toolchanger.aspx designed for the sherline.
