These numbers look pretty decent right based on that paragraph "Mailman's
delivery rate, nnn recips divided by tt.ttt seconds, should be on the order of
20 or more recipients per second, even with full VERP. If it is significantly
slower than that, there is probably something in the MTA causing it to be slow"?

Oct 14 21:06:39 2026 (2343) <messageID> smtp to listname for 2 recips,
completed in 0.029 seconds

Assuming I haven't been staring at this thing all day that comes out to about
69 so several times more than the 20 suggested. That appears to a majority of
them but I am also seeing others where there is one recipient 20-40 seconds so
it is a mixed bag. Tailing the log /var/log/mailman/smtp is like watching
someone speed to the next red light, a bunch clear with in milliseconds and
then there is one of the 20 second ones hit. The "single threaded" aspect can
be watched happen in real time.

If your out queue is backlogged, see the FAQ article at

The message is not being shunted (attempted to be shunted) because the
message is bad. It's because of the failure to queue it in the retry queue.

These errors seem to indicate that the paths /var/spool/mailman/retry/
and /var/spool/mailman/shunt/ don't exist. Do they? Presumably
/var/spool/mailman/out/ exists as that is the `out` queue.

The underlying issue behind these messages is for some reason, Mailman
is trying to queue the message in the retry queue, but gets the No such
file or directory: error so it then tries to shunt the message, but that
fails for the No such file or directory: error on the shunt queue.

Do those queue directories exist? If so, I can't explain those errors,
but if not, create them with the same ownership and permissions as the
others in /var/spool/mailman/, but it's hard to believe that they
wouldn't exist in an installation that's been running for some time.
